8B. Leading Without Authority

  • 8B1. In MM 2.0, a leader must be able to lead without having authority over the people she is leading. This is accomplished when the leader employs the ARC Keys. (It is enhanced when the organization uses the Organizational Lever [the SPA Keys] as well.)
  • 8B2. Leading without authority includes:
    • B2i. The leader must generate commitment to common goals without having the authority to tell others what to do.
    • 8B2ii. The leader must negotiate goals the team can fulfill.
    • 8B2iii. The leader must optimize the team she is leading, but suboptimize it when necessary in order to optimize higher level teams.
    • 8B2iv. The leader must build a high-performing team even when the people on the team report to and “work for” someone else.
  • 8B3. Fulfilling accountability without authority is to:
    • 8B3i. Be proactive and positive while setting expectations and commitments that can be kept.
    • 8B3ii. Negotiate achievable outcomes with the customer.
    • 8B3iii. Ensure everyone on the team understands the team’s goal/deliverable as well as their individual goals/deliverables.
    • 8B3iv. Use collaborative leadership techniques to create ownership and buy-in by team members.
    • 8B3v. Use collaborative management methodologies to create consensus and help to ensure implementation.
    • 8B3vi. Be an effective communicator.
    • 8B3vii. Raise issues to the next level Steering Council when they cannot be resolved in other ways.
    • 8B3viii. Ensure that resource managers have made commitments for resources.
    • 8B3ix. Keep everyone informed on progress.
    • 8B3x. Involve stakeholders in the process.
    • 8B3xi. Create commitment to the outcomes required.
    • 8B3xii. Build relationships.
    • 8B3xiii. Model accountable behavior.
      • 8B3xiiia. Create commitments you can keep.
      • 8B3xiiib. Accept unconditional accountability for commitments made.
      • 8B3xiiic. Do not blame others.
      • 8B3xiiid. Actively seek to learn from mistakes.
    • 8B3xiv. Put organizational accountability first.
    • 8B3xv. Set the team up to succeed.
    • 8B3xvi. Use collaborative methods/processes.
    • 8B3xvii. Makes sure all key stakeholders share team accountability.
    • 8B3xviii. Focus on the team development process as well as the technical process.
    • 8B3xix. Invest in planning.
    • 8B3xx. Connect goals/deliverables to higher level strategic outcomes since everyone has organizational accountability.
    • 8B3xxi. Look for win-win solutions.
